Lessons from a Business Growth Strategist

Helpful Recommendations from a Business Growth Strategist

A business growth strategist spends his or her career helping clients engineer company growth and valuation. These experts can define the optimal path to achieve increased revenue and profit in the shortest time and least cost.

But just how do they do it?

Well, they start with a strategic plan.

Creating a plan is easy. But creating a strategic plan that achieves the company's potential and forecasted objectives is hard.

A Strategic Plan Must Answer Four Essential Questions

To be candid, most strategic plans are not that strategic. They tend to be more of a continuation of the status quo. Also, based on my experience of having done this with clients for more than three decades, I find most plans fail because they are little more than speculative forecasts.

So, for executives that seek to push their companies to their potential, I advise my clients to create a strategic plan that answers the following four questions.

  1. What do we want to achieve?
  2. How will we win?
  3. Where does growth come from?
  4. How will we execute?
1

What do we want to achieve?

The strategy defines a calculated approach to achieve a company growth objective. It's a data-driven plan to grow revenue, profit or market share.

A data-driven business strategy built pursuant to a proven framework will define, de-risk and maximize the likelihood you achieve the desired result or a result that has been elusive.

It answers the question, what do we want to achieve?

The answer to that question begins with a diagnosis of internal and external growth opportunities. You must identify and prioritize customer problems and business foresights. You must show how to convert customer insights and market opportunities into capabilities that win customers.

Solving small problems yields incremental advancement. Solving large problems creates business transformation. Be clear that transformation is created by solving difficult customer problems.

Your strategic planning will determine the magnitude of company growth. The company strategy to run a company is very different than the strategy to grow a company. Those differences in business strategies and results are highlighted below.

How will we win?

Applying company differentiation and competitive advantages answers the question, how will we win against competitors?

No company can be the best in everything. So, it's important to focus on areas that most matter to customers and drive company growth. The below Venn diagram can help.

Competitive Positioning

Competitive advantages used to be achieved from operational excellence, with capabilities such as leaner manufacturing or superior supply chains. But these competencies are now table stakes.

Competitive advantages used to be things like products, service, price, staff and location. But in the minds of customers these are all easily substitutable and highly commoditized.

Customers' top purchase criteria have evolved to wanting innovative products and services and rewarding customer experiences.

Growth strategies that build upon the only four sustainable competitive advantages of innovation, corporate culture, customer affinity and business intelligence deliver the biggest and most sustained company growth.

3

Where does growth come from?

Targeting a growth objective without knowing where that growth comes from is like trying to get to a destination without a final address.

The business strategy must answer the question, where does growth come from?

The two dimensions to grow your company are product growth and market growth. Expanding your products or customer markets in various combinations reveals up to four choices.

  1. You can sell more of your existing products to your existing customer markets (this is a market depth strategy)
  2. You can take your existing products to new customer markets (this is a market growth strategy)
  3. You can improve or create new products to sell to exiting customer markets (a product growth strategy), or
  4. You can create new products for new markets (this is disruptive growth)

Each option offers different levels of risk and revenue impact. Your business strategy will explore, measure, model and identify the optimal combination to achieve your growth objective.

4

How will we execute?

The strategic plan must communicate the company goal, identify the actions to achieve the goal, mobilize resources to execute the actions, and continuously measure progress.

Specific objectives, prescriptive methods, efficient resource allocation and real-time analytics collectively create more favorable outcomes than would occur otherwise.

Many business strategies fail because they lack operational support. They are big on speculative forecasts and light on how those forecasts will be achieved. A strategic plan without support is wishful thinking.

Staff should be provided with methods to achieve the objectives. That often means helping managers adopt best practices for things like:

  • Growing the pipeline, increasing conversions and accelerating the revenue cycle
  • Acquiring, growing and retaining more customers
  • Applying technology to automate processes
  • Optimizing the price of goods or services

Below are some of the best practices that I routinely apply to achieve big improvements in top-line revenue, bottom-line profit and company valuation.
